Gateway X UBM Prep

Make your UBM the most valuable hour of your week.

Bring the right facts, surface the real issues, and ask for the support that moves you forward.

Start here

Turn what you already know into a useful weekly brief.

01

Keep one workspace

Store business context, templates, prior pre-work, transcripts, outputs, and running notes in one local folder.

02

Use the AI coach

Paste the starter prompt into Codex, Claude, or another file-capable AI tool. It will review what is already there first.

03

Work one section at a time

Answer focused questions, pressure-test the real issue, and produce the brief without inventing missing facts.

The meeting

What a UBM is for.

UBM stands for Unofficial Board Meeting. It is a weekly working session for the issues most holding you back from your Fellowship goals.

It is

  • A working session built around your company.
  • Shared facts and the issues most blocking your goals.
  • A place to work one issue deeply or several as time allows.
  • Questions and challenge before advice.
  • A space to be candid about doubts and unknowns.

It is not

  • A status update or MTM Monday replay.
  • A pitch, performance, or test.
  • A pile of mentor opinions.
  • A broad strategy workshop squeezed into one hour.
  • A formal legal board meeting.

Weekly rhythm

A 60-minute agenda built around your issue space.

Seven minutes creates shared context. Forty-five minutes protects the work that matters most.

0:00 to 0:03 Arrive and focus

Settle in and put full attention in the room.

0:03 to 0:10 Read and clarify the brief

Align on facts, terms, dates, and sources. Save discussion for the next step.

0:10 to 0:15 Prioritize the issue space

Name what is blocking your goals and where the room can add the most value.

0:15 to 0:50 Work the issue space

Go deep on one issue or move through several. Test assumptions, options, tradeoffs, and constraints.

0:50 to 0:55 Land the work

Capture decisions, sharper questions, insights, or next moves.

0:55 to 1:00 Agree on next steps

Record who will do what by when.

45 minutes to prioritize and work through the issues most holding you back from your Fellowship goals.

Tell the room what kind of support you need.

Use one, combine them, or say you are not sure yet. You keep agency and own the decision.

Built for continuity

Your prep gets more useful every week.

The AI coach reviews the last transcript, pre-work, outputs, and running notes before it asks what changed. Decisions, commitments, metrics, risks, and open questions stay in view.
